This segment covers maintenance, repair, overhaul and supply-chain support for fielded military equipment. The global aerospace and defense MRO market is estimated at roughly $115-130B in 2024/25 (FactMR; MarketsandMarkets), with broader defense-logistics estimates ranging from $190-280B depending on scope. The demand drivers are mechanical rather than cyclical: life extension of aging fleets — the B-52, F-16 and Abrams among them — and elevated operational tempo tied to Ukraine and Indo-Pacific readiness demands. The result is among the most durable, annuity-like revenue streams anywhere in the government and defense sector, which is exactly why the primes are pulling it in-house.

Market structure

Growth runs at roughly 5-7% annually. The work happens at US prime depots and government-owned, contractor-operated facilities, plus forward-deployed hubs in the Middle East, Indo-Pacific and Europe. Platform primes — Lockheed Martin, Boeing, RTX and L3Harris — are increasingly capturing lifecycle sustainment work that once went to independent firms, though independents such as StandardAero and VSE Corp still hold real share. The segment sits downstream of the original-equipment manufacturers that built the platforms and subsystems in the first place, feeds fielded-unit readiness directly, and finds its closest commercial analog in general logistics and supply-chain services.

The pricing model is migrating underneath the economics. Organic depot work has traditionally run cost-plus, but the government has been moving contracts toward fixed-price performance-based logistics arrangements — which transfers execution risk to the contractor and rewards whoever can take cost out of the maintenance cycle. Margins run 8-12% on a capital-intensive base. Once a platform is fielded, sustainment work can run for decades, making this among the most durable multi-year contracted revenue in the sector. The barrier holding it in place is control of OEM-owned technical data packages and sole-source spare-parts authority, which effectively locks independent competitors out of platforms they did not originally build.

How AI is reshaping this segment

The segment borders the platform primes (through vertical integration into sustainment), the subsystem suppliers that provide spare parts, and commercial logistics more broadly. Primes locking up performance-based logistics contracts are protecting annuity-like revenue they already control; independent MRO consolidators such as VSE Corp and StandardAero are rolling up niche maintenance capability to build share they do not.

Agentic AI is taking labor out of diagnosis and troubleshooting through predictive maintenance and digital-twin modeling — fewer technician hours per aircraft sortie or vehicle service cycle, which under fixed-price performance-based logistics drops straight to the contractor's margin rather than back to the government. It is also working on the segment's core barrier to entry: OEM control over technical data packages weakens as AI-enabled analytics reduce maintainers' dependence on OEM-authored manuals and procedures. A distinct category of predictive-sustainment and digital-twin software is opening up, separate from physical depot maintenance itself. Predictive maintenance is already live in pockets — the F-35's ODIN system is the clearest example — while broad digital-twin adoption across the fleet is a five-to-ten-year build.
