Valves and pumps sized $95-115B in 2025, where smart-valve diagnostics are shifting service revenue from distributors to OEMs.
Flow control and fluid handling is the valves, pumps and process hardware that move, control or contain liquids and gases — $95-115B in 2025 (Grand View Research / Precedence Research). The range is wide because the two sources scope differently: one counts industrial valves alone, the other the full valves-plus-pumps stack. The commercial shift that matters is channel, not product. OEMs are bundling valves with sensors and diagnostics into "smart valve" packages, and the data connection those packages create lets the OEM sell monitoring and maintenance to the plant operator directly — around the distributor who used to own that relationship.
Growth has run 4-5% and should step up to 5-7%, on water infrastructure spending, oil and gas capex and semiconductor fab buildout. Revenue sits in North America and Europe, where the process industries — chemicals, refining, power generation — that specify and buy this equipment operate. Production has split: commodity valves are now made in China and India, while severe-service and specialty units, with their tighter tolerances and material certifications, stay in the US, Europe and Japan. The delivery model is units through channel, not subscriptions, and the analysis should start there.
Emerson, Flowserve, Roper, IMI, KSB and Xylem — the top six brands — hold roughly 25-30% combined, over a tail of thousands of regional and niche manufacturers serving specific process applications. Upstream: castings and forgings, seals and motors. Downstream: EPC contractors and distributors into process-plant operators.
The profit pool is the aftermarket, and the arithmetic explains most OEM behavior. Spares, repair and recalibration run 30-40%+ of segment revenue at 30-40% gross margin — roughly double the 15-25% earned on original equipment — so the equipment sale is increasingly a ticket to the service annuity rather than the prize itself. Capital intensity is moderate, demand cycles with process-industry capex, and API, ASME and ISO certification gates entry; a new supplier cannot buy share on price without the credentials process operators require.
Instrumentation — flow meters and sensors — plus actuation and automation more broadly are the natural extensions, and the smart valve is the connection point: standard valve, sensors, diagnostics layer, one package. Aftermarket and service bolt-ons defend installed-base revenue that already exists; IIoT monitoring and adjacent equipment such as pumps and compressors reach into fluid-handling budget the valve OEM never held. One protects dollars, the other adds them.
Agentic AI lands first on predictive-maintenance scheduling and field dispatch. Software that reads sensor streams and books inspection or replacement work itself takes out a meaningful share of the manual inspection labor that plant operators and service contractors have historically billed. The second-order effect is the channel one: remote diagnostics give the OEM a direct data relationship with the end customer, which hollows out the distributor's standing as the trusted local voice on maintenance decisions. A distributor without its own monitoring or data layer is exposed to OEM-direct service offers.
Where this settles is a category at the hardware-software boundary — "flow intelligence" — with valve and pump OEMs and industrial software providers converging on condition-based monitoring sold as a subscription on top of the physical equipment sale. Remote monitoring is commercially live now. Predictive maintenance at scale, where AI-driven scheduling actually moves headcount and downtime economics across large installed bases, is a 2-5 year horizon.
